Why Generic Interview Questions Don't Tell You Who Will Actually Succeed
Most interview questions are designed to fill time, not surface information. Here's what a question looks like when it's built around a specific evaluation goal — and why follow-up probes change everything.
There's a version of a job interview that most people have experienced — on both sides of the table — where the questions feel interchangeable.
"Tell me about a time you handled a difficult situation." "What are your strengths and weaknesses?" "Why do you want to work here?"
Candidates have practised answers to these. You've heard those practised answers enough times to recognize them. And at the end of the interview, you're not sure you learned anything you couldn't have guessed from the resume.
This isn't a failure of effort. It's a structural problem. Generic questions produce generic answers because they're not designed to surface anything specific. They fill time professionally, but they don't generate the information you actually need to make a good hire.
The fix isn't to find better generic questions. It's to build questions around what you're specifically trying to learn — and then know what to do when the answer is vague.
What an evaluation goal actually is
An evaluation goal is a specific, measurable thing you're trying to assess in an interview.
Not "communication skills." That's too broad to be useful. Something more like: asks clarifying questions early about unclear tasks, then executes independently without repeatedly checking back.
That's a behaviour. It's observable. It's either present or it isn't. And crucially, you can design an interview question to surface it — and evaluate the answer against it.
The difference between interviewing with and without evaluation goals is the difference between a conversation that feels productive and one that actually is. When you know what you're trying to assess, every question has a purpose. When you don't, you're reading impressions.
How questions get built around goals
Here's a concrete example. Imagine you're hiring a Sales Associate for a small, fast-moving team. After calibrating the role, you've identified that one of the most important things you need to assess is whether this person can work through an unclear situation independently — without freezing, without repeatedly checking in, without waiting to be told what to do.
A generic question for this might be: "Do you consider yourself independent?"
Almost everyone says yes. The question doesn't discriminate.
A question built around the actual evaluation goal looks different: "Imagine your first week here. Your supervisor gives you a task list for the day, but one of the tasks is unclear. What would you do?"
This question creates a scenario that directly tests the behaviour you care about. It puts the candidate in a realistic situation and asks them to walk you through their thinking. You're not asking them to describe themselves — you're asking them to show you how they operate.
The answer tells you something. Someone who says "I'd ask someone or just try to figure it out" is giving you a very different signal than someone who says "I'd try to work it out from context first, make a reasonable call, and only ask if it was genuinely unclear — and then I'd ask something specific, not a broad 'what do you want me to do.'"
Same scenario, very different responses. The question was designed to produce that difference.
The weight problem: not all goals are equal
Here's something most hiring processes don't account for: not every evaluation goal matters equally for every role.
For some roles, independent execution is everything — if someone can't operate without constant supervision, the hire won't work no matter how likeable they are. For others, communication style or team integration is the thing that actually predicts success. Role complexity determines what the interview needs to weight most heavily.
When every question in an interview carries equal weight, you can end up making decisions based on whichever answer happened to stick in your memory. The candidate who gave a great answer to a low-stakes question can edge out one who gave a more important but quieter answer to the question that actually mattered.
Weighted evaluation goals solve this. Before the interview happens, you decide — based on what the role actually requires — how much each thing you're assessing counts. Then every candidate gets evaluated against the same weighted framework, regardless of who was more charming in the room.
This is what makes structured hiring fairer and more accurate. Not because it removes human judgment, but because it gives human judgment something consistent to work with.
Why follow-up probes exist
Even a well-designed question can produce a vague answer. Candidates get nervous. They give a high-level response and wait to see if you want more. Or they describe what they would do in theory, not what they actually did.
This is where most interviewers leave value on the table. The answer felt okay, nothing jumped out as a red flag, and the conversation moved on. But "okay" isn't a hiring decision — it's an absence of information.
Follow-up probes are the questions you ask when the answer isn't giving you enough. They're not gotcha questions. They're designed to close the gap between a rehearsed response and a real one.
For the task scenario above, a follow-up probe might be: "Can you give me a specific example of a time you had to do something similar — where instructions weren't clear and you had to make a judgment call?" Or: "What would you actually do in the first five minutes before deciding whether to ask?"
These questions pull the conversation from the hypothetical into the concrete. They separate candidates who have actually navigated this kind of situation from candidates who are describing what they think you want to hear.
Having these probes ready before the interview means you don't have to improvise when an answer is thin. You have a plan for exactly that moment.
What this looks like in practice

That structure means every interviewer — whether it's you, a manager, or someone else on the team — is running the same interview. The evaluation is consistent. The follow-ups are ready. And the framework for assessing answers already exists before the conversation starts.
The shift that makes interviewing useful
Interviewing well isn't a talent. It's a system.
The candidates who feel impressive in an unstructured interview aren't always the ones who will perform well in the role. And the ones who seem a little flat in casual conversation aren't always the ones who will struggle. Impressions are unreliable. A framework that's designed to surface the right information is not.
When your questions are built around specific evaluation goals, when those goals are weighted against what the role actually requires, and when you have follow-up probes ready for the moments answers get thin — you're no longer hoping the right information surfaces. You're engineering the conditions for it to.
